How to Do a SWOT Analysis (Free Template, Example and TOWS Matrix)
The one that doesn't stop at four boxes: you score every item, pair them in a TOWS matrix and walk away with an action plan with owners, deadlines and KPIs.
A SWOT analysis is a four-box grid that puts what happens inside your business (strengths and weaknesses) next to what happens outside it (opportunities and threats), so you can decide what to do next.
The catch: most SWOTs end up as a list nobody opens again. In 1997, researchers Hill and Westbrook found that companies almost never used their SWOT results afterward. And none of the five top US guides we read pairs the boxes in a TOWS matrix or ends in an action plan with owners and KPIs. You'll get both here.

What is a SWOT analysis, and what does SWOT stand for?
A SWOT analysis is a planning tool that sorts the Strengths, Weaknesses, Opportunities and Threats of a business, product or project into four boxes. Strengths and weaknesses are internal, so they depend on you. Opportunities and threats come from outside: the market, competitors, technology or the law.
It's not a plan (that comes later, with the TOWS matrix) or a list of team opinions, and without a goal it's useless. A SWOT of "our company in general" fits any company.
| Letter | Stands for | Internal or external? | Key question |
|---|---|---|---|
| S | Strengths | Internal | Why do customers pick you, and what's hard to copy? |
| W | Weaknesses | Internal | What holds you back that you control? |
| O | Opportunities | External | What's changing in your favor? |
| T | Threats | External | What could hurt you that you don't control? |
How to do a SWOT analysis step by step
To do a SWOT analysis that actually works, you need one goal, real data and a way to score each item. One afternoon is enough.
-
Set one specific goal
Write the decision in one line. "Grow online sales 20% in 12 months" works; "improve the business" doesn't.
-
Gather data before opinions
Sales by channel, margins, reviews on Google, Yelp or Etsy, and competitor prices. No number behind an item? Mark it "to verify."
-
List your strengths and weaknesses
Look inside: team, product, pricing, processes, brand and cash. Three to five items per box is plenty.
-
List your opportunities and threats
Look outside: customers, competitors, technology, regulation and the economy. A quick PESTLE pass catches the rest.
-
Score every item and keep what matters
Rate impact (effect on your goal) and urgency (how soon it matters) from 1 to 5, then multiply. Anything at 15 or more goes into the plan.
-
Pair the boxes and build the plan
Pair the boxes into strategies (the TOWS matrix) and turn each priority item into an action with an owner, a deadline and a KPI.
What are examples of strengths in a SWOT analysis?
What customers praise unprompted and rivals can't easily copy: a high rating across many reviews, your own product or repeat buyers. "Great service" needs a number behind it. They're also the raw material for your slogan, as these slogan examples that work show.
What are examples of weaknesses in a SWOT analysis?
What holds you back and depends on you: one sales channel, thin margins, processes stuck in one person's head or a slow website. If you can't change it, it's a threat.
What are examples of opportunities in a SWOT analysis?
Outside changes you can use: a growing Google search, a competitor closing, a grant you qualify for or customers nobody serves well.
What are examples of threats in a SWOT analysis?
Outside changes that can hurt you: a rival cutting prices, new regulations, tariffs on your supplies or a platform changing its rules.
Small business SWOT analysis example, with numbers
This SWOT analysis example comes from a three-person online candle shop, invented for this guide but built on realistic numbers. Hollis Candle Co. sells soy candles on Shopify: about $18,500 a month, with a $42 average order. Goal: grow sales 20% in 12 months without more ad spend. Here's what a SWOT analysis for small business looks like with scores.
| Code | Box | Item | Impact | Urgency | Priority |
|---|---|---|---|---|---|
| S1 | Strength | 4.8 stars from 1,120 reviews | 5 | 3 | 15 |
| S2 | Strength | 41% of customers reorder within 6 months | 5 | 4 | 20 |
| W1 | Weakness | 62% of orders come from Instagram | 5 | 4 | 20 |
| W2 | Weakness | 74% of carts are abandoned at checkout | 4 | 5 | 20 |
| O1 | Opportunity | None of its three closest competitors sells a subscription | 5 | 3 | 15 |
| O2 | Opportunity | 9 local companies asked for holiday gift boxes last year | 4 | 3 | 12 |
| T1 | Threat | A big-box chain launched a cheaper soy candle line | 4 | 4 | 16 |
| T2 | Threat | Instagram is showing fewer posts from brands | 4 | 3 | 12 |
Six of the eight items make the plan. Instagram shows up twice: as a weakness (relying on one channel is on Hollis) and as a threat (the platform sets its own rules). A topic on both sides is usually the most urgent.
TOWS matrix: turn your SWOT matrix into 4 strategies
The TOWS matrix pairs the four boxes of your SWOT matrix two by two to get four types of strategy. Heinz Weihrich proposed it in 1982, and it turns a diagnosis into decisions.
| Pair | Strategy | Question | Hollis example |
|---|---|---|---|
| Strengths + opportunities (SO) | Offensive | How do I use what I'm good at to grab what's coming? | Launch a monthly subscription for the 41% who already reorder (S2 + O1) |
| Strengths + threats (ST) | Defensive | How do I use what I'm good at to protect myself? | Put the 1,120 reviews front and center against the cheaper line (S1 + T1) |
| Weaknesses + opportunities (WO) | Turnaround | What do I need to fix to grab what's coming? | Fix the checkout before the subscription brings in new traffic (W2 + O1) |
| Weaknesses + threats (WT) | Survival | How do I stop the bad from meeting the worse? | Build an email list of leads so a price war or an Instagram slump can't cut off sales (W1 + T1) |
Use only items scored 15 or more, and keep the codes: they trace every strategy back to its data.
How to turn a SWOT analysis for business into an action plan
To turn a SWOT analysis into an action plan, give every priority item one action with an owner, a deadline and a KPI. Spanish-language guides call this step CAME: correct, face, maintain and exploit.
| Goal | Action | Owner | Deadline | KPI |
|---|---|---|---|---|
| Fix a weakness (W2) | Abandoned-cart emails at 1 hour and at 24 hours | Jess | 1 month | Cart abandonment below 65% |
| Counter a threat (T1) | An honest comparison page against the cheaper line | Marcus | 2 months | That page converts above 3% |
| Protect a strength (S1) | Ask for a review 10 days after every delivery | Jess | Now | 4.8 stars or higher with 1,500 reviews |
| Seize an opportunity (O1) | Monthly subscription at 10% off | Dana | 3 months | 150 subscribers |
Quick math: 150 subscribers at $28 a month is $4,200, above the $3,700 a month the goal needs. Some already buy from Hollis, so it's a target to track, not a sure thing.
SWOT analysis examples by industry
These SWOT analysis examples by industry give you a starting point to adjust with your own numbers. A copied SWOT tells you nothing about you.
| Business | Typical strength | Typical weakness | Typical opportunity | Typical threat |
|---|---|---|---|---|
| Gym | Loyal member community | Cancellations every summer | Classes for people over 60 | Budget gym chains |
| Restaurant | Local, house-made menu | Relying on DoorDash and Uber Eats | Corporate catering | Rising food costs |
| Dental practice | Trust and long-time patients | Evenings are booked, mornings sit half empty | In-house payment plans | Chains with big ad budgets |
| Online store | High ratings | A single traffic source | Subscriptions | Social media algorithm changes |
| Marketing agency | Case studies with results | 2 or 3 big clients bring most of the revenue | AI opens up new services | Clients doing it all with AI |
Marketing SWOT analysis: what to check in each box
A marketing SWOT analysis runs the four boxes on your marketing only: channels, content, brand and customers, not the whole company. Do it before you write a marketing plan, or before you move budget from one channel to another.
| Box | What to check | Where the number lives |
|---|---|---|
| Strengths | Cheapest channel per customer, email list size, repeat-purchase rate, review score | GA4, your email tool, Google Business Profile |
| Weaknesses | One channel bringing most sales, a slow mobile site, no UTM tags, no email list | GA4 acquisition report, Search Console |
| Opportunities | Searches that are growing, gaps in rivals' ads, a new platform feature | Google Trends, Meta Ad Library |
| Threats | Rising ad costs, algorithm changes, privacy rules, AI answers cutting clicks | Your CPM trend, Search Console clicks vs. impressions |
Scope is the trick. Take the Hollis example above: a marketing-only SWOT keeps W1 (62% of orders from Instagram) and T2 (fewer brand posts shown) and drops the rest. Score what's left with impact times urgency, then turn every item at 15 or more into a line of the marketing plan: goal, channel, budget and KPI.
SWOT analysis of yourself: how to do one, with an example
A SWOT analysis of a person follows the same logic as a business one, with the goal swapped: instead of "grow sales 20%," it's "land two more retainer clients in six months." Three tweaks make it work.
- A dated goal. One line, one deadline.
- Proof, not confidence. A strength counts only if something backs it: a result, a testimonial, a published project.
- Your market is the outside. Opportunities and threats are what's happening in your industry, not in your life.
Say Maya, a freelance email marketer in Denver, wants to go from two retainers to four by next spring.
| Box | Item | Impact | Urgency | Priority |
|---|---|---|---|---|
| Strength | One case study showing 30% more revenue per email for a client | 5 | 3 | 15 |
| Weakness | No portfolio site: every lead comes from a referral | 5 | 4 | 20 |
| Opportunity | Small online shops in her city that send one newsletter a quarter | 4 | 4 | 16 |
| Threat | Clients trying AI tools to write their own newsletters | 4 | 3 | 12 |
Her plan: fix the weakness with a one-page site built around that case study within a month, then pitch 20 local shops. It's also step one of your personal brand, so keep the proof column honest.

Frequently asked questions about SWOT analysis
Can ChatGPT do a SWOT analysis?
Yes, but it's only as good as the data you give it. We asked ChatGPT, Gemini and Perplexity this exact question: all three said yes, and all three said quality depends on the context in your prompt. Perplexity warned that without your own numbers, the result comes out generic or made up. So paste your scored items and check every claim.
Is SWOT or PESTLE better?
Neither, because they answer different questions. PESTLE only scans the outside world: politics, economy, society, technology, law and environment. SWOT covers the outside and your own business, and it ends in decisions. They work best together, with PESTLE feeding the opportunities and threats boxes. If you only have an hour, do the SWOT: it's the one that looks at your strengths and weaknesses.
What is a personal SWOT analysis?
It's the same analysis applied to you instead of a company: your strengths and weaknesses as a professional, and the opportunities and threats in your field. People use it to job hunt, change careers or prep for an interview. Only the data changes: your experience, your results and what clients or managers say about you. Score it and end with two or three dated actions.
Is there a format for a SWOT analysis?
Yes: a two-by-two grid, with the internal boxes (strengths and weaknesses) on top and the external ones (opportunities and threats) below. In Google Docs or Word, insert a 2x2 table. In Google Sheets or Excel, add a score column to sort the items. For a presentation, Canva has ready-made SWOT layouts. Keep one goal on top and three to five items per box.
What is the difference between a SWOT analysis and a SWOT matrix?
In everyday use, almost none: most people use both names for the same four-box grid. Strictly speaking, the SWOT matrix is the grid itself, and the SWOT analysis is the whole process around it: the goal, the data, the scores and the decisions. Some textbooks also say matrix for the next step, pairing the boxes into strategies, which is properly called the TOWS matrix.
When should a SWOT analysis be used?
Before any big decision: launching a product, opening a sales channel, raising prices, applying for a loan or writing next year's marketing plan. It makes you look inside and outside at once, so you don't chase an opportunity you're not ready for or miss a threat already in your industry. Review it once a year, or every six months in fast markets like e-commerce.
How do you do a SWOT analysis on competitors?
Fill in the same four boxes from your competitor's side, using only public data. Their Google, Yelp or Amazon reviews show strengths and weaknesses, and Meta's free Ad Library shows the ads they run. Then flip it: their weaknesses are often your opportunities, and their strengths can be your threats. Stick to two or three competitors, or you'll drown in data.
Is SWOT analysis outdated?
No, but the lazy version is. A SWOT is a snapshot, so a list of opinions you wrote once and never reopened goes stale fast. The fixes are simple: back every item with a number, score items by impact and urgency, pair the boxes into a TOWS matrix and review it every six months. SWOT also can't size a market or predict a trend, so add PESTLE or customer data when your industry is moving fast. Used that way, it still earns its hour.
